What's inside

  1. Prepare a one-to-oneMaking a one-to-one about the person, not just a status update.
  2. Write the weekly team updateTurning scattered notes into an update people actually read.
  3. Delegate a task clearlyHanding work to someone so it comes back right the first time.
  4. Prepare clear, fair feedbackGiving feedback about something specific, calmly and without labels.
  5. Build a fair, structured interviewAsking every candidate the same good questions, and scoring them the same way.
  6. Plan a new starter's first two weeksGiving a new team member a clear start and an early win.
  7. Plan a meeting that ends in decisionsShorter meetings that finish with decisions, not just discussion.
  8. Write a one-page decision memoGetting a clear yes or no from the person who decides.
  9. Run a project risk checkSpotting what's likely to go wrong before it does.
  10. Find the themes in team feedbackMaking sense of survey or retrospective comments quickly and fairly.

Each workflow has what it's for, when to use it, a ready prompt, how to check the output, and one way to level up with Claude's connectors, skills or Cowork.

Five rules for all ten

  • Use your company account. Use the AI tools and accounts your company approves, not a personal one.
  • Take out names and private details. "A team member", "Client A" and "$X" work just as well. Put the real details back in yourself.
  • Fill in every [bracket]. The more context you give, the better the result.
  • Check everything before you use it. AI can sound sure and still be wrong. You're responsible for what you send.
  • AI never decides about people. Use it to prepare and to draft. Decisions about hiring, pay or performance stay with people.

Try one now: workflow 2

What it's for: Turning scattered notes into an update people actually read. When to use it: Every Friday, or whenever your manager asks what the team has been doing.

Write the weekly team update

Turn my notes into a short weekly update for [audience, for example my team and my manager].

Format:
- Top line: the one thing that matters most this week, in one sentence
- Done this week: 3 to 5 bullets
- Next week: 3 bullets
- Blockers or help needed, and who can help

Rules: under 200 words, plain words. Keep every number exactly as I wrote it. If something is unclear, mark it [CHECK] instead of guessing.

My notes:
[paste your notes]

How to check the output: Search for [CHECK], and confirm every number and date against your source before you send it.

Level up: In Claude Cowork, keep your notes in one folder and schedule this to run every Friday.

What it won't do: it's written for Claude. The ideas carry over to other tools, but the steps won't match exactly.

One manager is a start. A whole team is the change.

In the training day, every person builds workflows like these on their own work, and the best ones go into a team playbook.
